The Veloci Framework™

Adoption is the variable.
Everything else is setup.

Most digital transformation fails at the same point: the gap between a tool demonstration and people actually changing how they work. The Veloci Framework™ exists to close that gap. Five phases, one direction, full velocity.

Why Programs Fail

The tool was never
the problem.

Organizations don't struggle with AI because the software is hard. They struggle because change was treated as an installation instead of a human process. Fear, unclear payoff, and past failed rollouts don't show up on a project plan, but they decide whether the project works.

The Veloci Framework™ is a change architecture built from three decades of enterprise-scale digital transformation and hundreds of hours teaching AI at the grassroots level. It is not a checklist, and it is not licensed or replicated. It is applied by us, with your team, in every engagement from a single coaching hour to a full workshop.

We treat adoption as the primary variable, not an afterthought, and we structure every session around it.

The Five Phases

Trust → Uncover → Map →
Align → Execute.

Phase 01
Trust
Earn the right to lead the change.
People do not adopt what they do not trust. This phase is not an icebreaker; it is the work. We build relational credibility before any tool or concept is introduced, meeting teams where they are, not where we wish they were.
Phase 02
Uncover
Find the real obstacle, not the stated one.
Surface-level resistance is almost never the real problem. This phase diagnoses what is actually blocking adoption: fear, past failures, unclear payoff, workload anxiety. We ask better questions than any intake form and listen for what is not being said.
Phase 03
Map
Connect AI to the work your team already does.
Tools without workflow context are just software. This phase maps specific AI capabilities to real job functions, real problems, and real output goals, so the training is never generic and the team can see themselves in it immediately.
Phase 04
Align
Reframe the change so it serves people, not just the organization.
Adoption accelerates when individuals see how a change benefits them directly, not just their employer. This phase reframes the AI transition as a professional advantage, reducing resistance and increasing voluntary uptake.
Phase 05
Execute
Build real capability and leave your team owning it.
We stay through implementation. Every engagement ends with a named workflow owner, a working process, and a team that can extend its own capability. This is what separates Sheom from consultants who deliver decks and disappear.
How Change Spreads

Capability spreads
person to person.

A field observation that reshaped how we design rollouts.

The Observation
People show up for people, not for announcements.
In the free community AI lab where our practitioners teach, the learners who arrive and stick with it come through someone they trust: a family member, a friend, a librarian, a teacher. The ones who register through an ad rarely show up at all. Trust is the distribution channel.
The Application
We build your rollout around change champions.
Enterprise adoption works the same way. Memos don't change behavior; trusted colleagues do. So every engagement identifies and equips the people your team already listens to, and capability spreads outward from them, person to person instead of memo by memo.
Top-down rollouts announce change. Champion-led rollouts multiply it.
Our Commitments

What we will
never do.

01 No Decks & Disappear
We don't deliver strategy documents and leave.
Every engagement produces working workflows built live with your team, a named owner, and next steps with real accountability. If it can't be used the next morning without us in the room, we haven't finished.
02 No Dependency
We don't sell retainers, subscriptions, or lock-in.
The engagement succeeds when your team can own and extend the capability without us. Our business model doesn't need you to stay, which is exactly why you can trust the training.
03 No Generic Curriculum
We don't run the same slides for every client.
Sessions are built from your intake, mapped to your roles, and delivered on your real tasks. A nonprofit development team and a city procurement office should not get the same training, so they don't.
